Why Cost Per Square Foot Is the Wrong Question

It is an output, not an input. Used backwards to predict what a house will cost, it produces confident numbers that are frequently off by a factor of two.

Cost per square foot is the most requested number in residential construction and the least useful one. It is not that the figure is wrong. It is that it is an output — something you calculate after a house is priced — and almost everyone uses it as an input, to predict what a house will cost before it exists.

Run backwards like that, it produces confident numbers that are frequently off by a factor of two. Here is what it conceals, and what to ask instead.

What the Number Actually Is

Take the total construction cost and divide by finished square footage. That is the whole calculation. Which means a per-foot figure only transfers from one house to another if both houses are substantially the same — same structural system, same ceiling heights, same glazing ratio, same finish level, same site conditions, same market moment.

Those conditions are essentially never met. And the number itself is not even defined consistently. Does the square footage include the garage? Covered outdoor space? A basement? Does the cost include site work, or soft costs, or the pool? Two builders can quote the same house at $600 and $900 per foot and both be telling the truth, because they are measuring different things.

When someone quotes you a per-foot number, the first question is always what is in the numerator and what is in the denominator.

Six Things It Hides

Structural complexity

A simple rectangular volume on a level pad and a house of identical area with cantilevers, long spans, and a moment frame are not comparable buildings. Openness is the most expensive quality in residential architecture, and it does not register in square footage at all.

Site conditions

A hillside lot requiring caissons, retaining, and export can carry a foundation cost several times that of a flat site. The house above may be identical. The number per foot will not be close.

Ceiling height and volume

Square footage is measured on the floor. A twelve-foot ceiling costs considerably more than an eight-foot one — more wall, more structure, more finish, more conditioning — and adds nothing to the denominator.

Glazing ratio

Wall is inexpensive. Glass is not. Two houses of equal size, one with punched windows and one with walls of sliding glass, can differ by several hundred thousand dollars in the window package alone.

Room type distribution

Kitchens and bathrooms cost several times what bedrooms and hallways cost per foot. A compact house with five bathrooms prices very differently from a large one with two.

Finish level

The gap between good and exceptional in millwork, stone, hardware, and appliances is enormous, and it is invisible in area.

Square footage measures the floor. Almost everything expensive about a house happens somewhere other than the floor.

Why It Still Gets Used

Because it is the only number available early, and people need something. That is a reasonable impulse. The problem is not using a range for orientation — it is treating a range as a budget.

Used properly, a per-foot figure tells you roughly which conversation you are in.

Those ranges are useful for deciding whether to keep talking. They are not useful for deciding what to build.

Better Questions

If you want an early number you can rely on, ask these instead.

  • What does the site cost before the house starts? Foundation, retaining, drainage, access, utilities. On a hillside lot this can be a quarter of the project.
  • What are the soft costs? Design, engineering, permits, and fees typically run 15–22% of construction.
  • What is the window and door package? Often the largest single specification decision in the house.
  • How many kitchens and bathrooms, and at what level? The cost density of the plan matters more than its area.
  • What is the structural system? Conventional framing, engineered lumber, or steel — and why.
  • What contingency is carried, and who holds it? Ten to fifteen percent on a rebuild, held by the owner.

Six answers give you a far more reliable picture than any per-foot figure, and they can be developed in a few weeks rather than requiring a full design.

From the field

Two houses we priced in the same month, both about 4,200 square feet, both on the Westside. One landed near $610 per foot: level lot, conventional framing, generous but ordinary glazing. The other came in above $1,000: a downslope site needing caissons and retaining, a steel frame carrying a cantilevered great room, and a glazing package roughly three times the first. Neither number was wrong. Neither would have predicted the other.

How We Handle It

We will give you a range early, because it is a fair question and refusing to answer helps nobody. What we try to do alongside it is name the assumptions that produced it, so the number carries its own conditions rather than floating free.

Then we replace it as quickly as we can with a real cost model — a line-item estimate that develops as the design does, updated at schematic design and again at design development. That model is something you can manage against. It shows you what a decision costs while you are still making it, which is the entire point.
